Undead Labs Shifts Focus to Studio Survival Following Xbox Split
After spending nearly a decade under the Xbox Game Studios umbrella, Undead Labs has officially transitioned into an independent developer.

After spending nearly a decade under the Xbox Game Studios umbrella, Undead Labs has officially transitioned into an independent developer. Studio head Philip Holt recently confirmed that the team behind the long-awaited State of Decay 3 has successfully executed a management buyout, financed through a new acquisition vehicle titled Full Measure. This move comes as the studio navigates a new reality outside of Microsoft’s internal structure, shifting its operational philosophy from chasing “tentpole” status to ensuring the survival of the studio.
The Pressure of Independence
Following the split from Xbox, which included a round of staff layoffs, Undead Labs is moving toward an employee-owned model. Holt emphasized that the studio must now prioritize a “durable cost structure” to support the development of State of Decay 3. The studio head explained that the name “Full Measure” is a nod to the Gettysburg Address, intended to reflect the commitment required from the team to hit critical milestones now that they no longer have the security of a first-party gaming giant backing them.
“As an independent company, we have to make sure that we can survive and that we have a durable cost structure that’s going to not only get us through launch, but we’ll be supported by the revenue that we produce,” Holt stated. The studio has yet to disclose the identity of its new mystery publisher following the collapse of a potential deal with Splash Damage, but the focus remains firmly on shipping the survival title.
State of Decay 3 Development Updates
Since its E3 2020 reveal, the project has undergone significant iteration. The studio is now looking toward a public testing phase, with sign-ups for a PC-focused closed beta launching soon. A broader alpha test is currently slated for 2027, with plans to eventually expand testing to console platforms. The team faces the challenge of managing a development timeline that has struggled in the past, aiming to prove they can deliver a polished experience without the oversight of a major platform holder.
Why it matters
For players, this transition marks a major pivot in the lifecycle of one of the most anticipated zombie survival games in recent years. The shift to independence means that State of Decay 3 is no longer tethered to Xbox’s internal priorities, which brings both uncertainty regarding the project’s long-term resources and the potential for a more focused development vision. Fans should watch for upcoming beta sign-up details, as this will be the first public look at how the game has evolved since its initial reveal. While there is no current news regarding specific server support or regional availability in the Middle East, the upcoming PC beta phase suggests the team is prioritizing core mechanics and stability before expanding to a wider console audience.
